More than a map: how to get more from Xerocon

By the time Xerocon begins, most people have already planned their agenda.

The keynotes are in the diary. The breakout sessions are booked. Maybe you've even highlighted the stands you want to visit.

 

But here's a thought: don't plan your route around the exhibition floor. Plan your conversations.

 

That's where the CFO Techstack App Map comes in.

Start with the challenge, not the company

 

When you first open the App Map, ignore the logos.

Instead, ask yourself one question:

What problem are we trying to solve next?

 

Maybe month end is taking too long. Maybe planning has outgrown spreadsheets. Maybe you're reviewing your finance operations or wondering whether there are gaps in your current stack.

 

The App Map is organised around those challenges, making it easier to explore the categories that matter most to your team before you even walk through the doors.

 

Once you know the problems you're trying to solve, the right conversations become much easier to find.

 

Better conversations start with context

 

One of the things we've learned from State of the Stack and How I Stacked It is that no two finance teams build exactly the same stack.

The same challenge can be solved in different ways. The same app can play a different role depending on the business.

 

That's what makes Xerocon such a valuable place to explore.

When you've already spent a little time understanding the landscape, your conversations move beyond, "What does your product do?"

 

Instead, you can ask questions like:

  • How are your customers using this alongside the rest of their finance stack?
  • What problems are finance teams solving with your product today?

Those are the conversations that spark ideas, challenge assumptions and often lead you somewhere you weren't expecting.

🎤 How I stacked it

Matthew Claxton, Chief Financial Officer at EWS

EWS is a growing EnviroTech business that designs, builds and deploys remote monitoring units feeding into its Orion platform, with operations across Australia and Canada and customers globally.

Matthew Claxton

As CFO, Matthiew looks after finance across the group, from the ledger and payroll through to systems, deploying tools that drive day-to-day efficiencies across the end-to-end finance process.

 

Here's what Matthew and his team are using:

  1. Xero. Core ledger for every entity in the group. The hub everything else connects to, and the app ecosystem is what lets a small team run multi-entity without an ERP.

  2. Airwallex. Runs AP, FX and global banking. One platform for local and overseas suppliers, multi-currency wallets for Canada, and FX rates that beat the banks.

  3. Employment Hero. Payroll and HR together. Pay runs, STP and employee records, including the fiddlier stuff like salary sacrifice, novated leases and department allowances.

  4. Salesforce. CRM and customer ordering system. Plugged straight into production, so orders flow through to the build instead of being re-keyed.

  5. Inflow. Production and inventory management. Tracks components and stock through the build, keeping operations aligned with the ledger.

  6. Mayday and Easy Month End. The pairing behind the monthly close. Keeps intercompany and reconciliation tidy across entities and gives structure to the process.

  7. Claude (Anthropic). The unexpected one. Replaced the traditional management reporting tool, with systems plugged straight in. Static month end zreports are out, live reporting on demand is in. The biggest shift in how the business uses its data.

The unlock: a lot of businesses struggle to make this kind of thing actually work. Ours has, mostly because we put in the work to get the non native connections, Salesforce and Inflow, properly wired into Xero. Having our own software engineers in house made that a lot more achievable.

    How to move from Reporting to FP&A

     

    Reader’s question:

    "I have been in controls and management reporting for most of my career and I am good at it. But I feel like I am hitting a ceiling. How do I develop financial storytelling and FP&A skills without starting from scratch?"

     

    Harriet’s answer:

    You're not starting from scratch

    This question really resonates with me because I made exactly the same transition. I started my career at PwC before moving into industry, following the traditional path from Financial Accountant through to Financial Controller. Those roles are all about producing accurate financial information and maintaining strong controls. They're largely backward-looking.

     

    Then I stepped into my first Head of Finance role and realised the job had changed. Instead of explaining what had happened, I was expected to explain what was going to happen next.

     

    Learn from someone who's already done it

    The biggest shift wasn't technical. It was learning to turn numbers into decisions. When I became VP of Finance at Arbolus, we were preparing for our Series B fundraising. I was fortunate to have an experienced mentor who coached me through building my first major financial model, refining the investor deck and setting up the data room. The feedback from investors was fantastic, but what stayed with me was understanding the thinking behind it.

     

    If you're number two in finance, ask your manager if you can help with forecasts, board packs or leadership meetings. Watching an experienced finance leader explain the numbers is one of the quickest ways to build these skills.

     

    If you're already leading finance, I'd recommend finding a fractional CFO who can act as a coach. Even a few hours each month can accelerate your learning.

     

    Practice builds confidence

    Courses are a great way to develop your technical FP&A knowledge. I completed one through GrowCFO that I found really useful, and AI tools make learning easier than ever.

     

    But financial storytelling comes through experience. Presenting forecasts, defending assumptions and answering difficult questions is where confidence is built.

     

    Be patient

    This transition feels uncomfortable because you're learning a new discipline, not because you're starting again. I always think back to learning debits and credits. At first they felt like a foreign language. Now they're second nature.

    Financial storytelling is no different. With the right coaching, exposure and practice, you'll stop thinking about how to tell the story and simply start telling it.
